When to use it

When the situation is too unclear to make confident decisions.

The diagnosis makes weak signals explicit before you hire, rebuild, accelerate or commit to a longer engagement.

01

The roadmap slips but nobody agrees on the cause

I separate tech debt, product focus, team dependencies and implicit leadership tradeoffs.

02

The lead developer or internal CTO is carrying too much

We clarify what belongs to leadership, organization, documentation or actual team capacity.

03

You are preparing a structural decision

CTO hiring, fundraising, acquisition, major client, certification, rebuild or architecture change.

What I look at

The technology, but also the system producing decisions.

01

Architecture & tech debt

Areas slowing the roadmap, increasing risk or concentrating too much knowledge.

02

Delivery & quality

How work moves from idea to production: CI/CD, tests, incidents, releases and ownership.

03

Team & governance

Roles, responsibilities, rituals, decisions and communication between leadership, product and engineering.

Deliverables

A short action plan leadership can read and the team can use.

01

Risk map

What can break, slow down, cost money or block the next business step.

02

30 / 60 / 90-day priorities

What to start now, what to prepare, and what not to do yet.

03

Recommended engagement format

Scoped mission, fractional CTO, team coaching, hiring or internal execution plan.

Method

5-day format

01

1. Framing

A call to understand context, decisions to make and key people involved.

02

2. Field reading

Focused interviews, flows, architecture, backlog, incidents, available data and team rituals.

03

3. Readout

Leadership summary + prioritized action plan, with risks and tradeoffs made explicit.

Questions

FAQ

Is this a classic technical audit?
No. I look at code and architecture when useful, but the goal is to clarify business, product and organization decisions linked to technology.
Do you need access to the whole codebase?
Not necessarily. We decide the access level together. Often interviews, diagrams, backlog, incidents and a few key areas are enough for a reliable first read.
What happens afterwards?
You can execute internally, start a scoped mission, or continue with fractional CTO support. The diagnosis does not lock you in.
